60% of ERP rollouts fail. Not because the software is bad — because the implementation is bad. This is the 6-week playbook we've used with 400+ Indian businesses to hit 95%+ successful rollout rates.
Written for owners, not consultants. No jargon. Just the sequence that works.
The 6 common failure modes (and how the playbook avoids them)
Failure 1: Boiling the ocean.** Rolling out every module on Day 1 → nobody adopts anything. **Fix: Sequence modules over 6 weeks.
Failure 2: No opening balances.** Trial balance doesn't match → CA panics → project abandoned. **Fix: Opening balance load is a Week 2 checkpoint.
Failure 3: No staff training.** Cashiers hate the new system, sabotage it. **Fix: 30-min training + daily 5-min check-ins in Week 2.
Failure 4: CA not involved.** CA rejects the new tool at month-end. **Fix: Involve CA in Week 3, before month-end.
Failure 5: Old system runs in parallel forever.** Two systems, no source of truth. **Fix: Hard cutover at end of Week 4.
Failure 6: No success metrics.** Impossible to know if it worked. **Fix: Define 3 KPIs on Day 1.
The 3 KPIs to set on Day 1
Before you touch the ERP, write down these 3 numbers as they are today:
KPI 1: Time per invoice. Stopwatch. Measure 10 invoices at the counter — cash + digital. Average it. Baseline.
KPI 2: Time to file GSTR-1. Your current process, in hours per month.
KPI 3: Outstanding recovery %. Total udhaar collected / total udhaar given, last 3 months.
You'll re-measure these at end of Week 6. If two of three improved 25%+, the implementation succeeded.
Week-by-week playbook
Week 1: Foundation
Day 1: Sign up SaathiX ERP (or your chosen ERP). Enter GSTIN — business details auto-fill.
Day 2: Configure taxes, HSN defaults, invoice numbering, invoice template (thermal + A4), branding.
Day 3: Import party master (customers + vendors) from Excel or Tally XML.
Day 4: Import product master. Set opening stock quantities.
Day 5: Enter opening balances (current year for GST continuity).
Day 6-7: Run 20 test invoices. Verify GST split. Verify inventory reduction.
Week 1 exit criteria: Trial balance in ERP matches your Excel/Tally within ₹100.
Week 2: Counter go-live
Day 8: Train counter staff (30 minutes per person). Focus on: quick invoice, party search, adding new item, WhatsApp share.
Day 9: All counter sales go through ERP starting today. Old ledger book stays open for reference only.
Day 10-14: Daily 5-min check-in with staff. Fix any confusion. Log issues, but don't stop the flow.
Week 2 exit criteria: 100% of counter sales in ERP. Zero paper receipts.
Week 3: Purchase + accounting + CA
Day 15: Enable Purchase module. Enter next 10 supplier invoices.
Day 16: Enable Expenses module. Enter rent, salaries, utilities.
Day 17-18: Reconcile bank statements against ERP entries.
Day 19: Invite your CA to ERP with viewer access.
Day 20-21: CA reviews trial balance. Any adjustments entered.
Week 3 exit criteria: CA has ERP access, sees live books, has signed off on the trial balance.
Week 4: GST filing + hard cutover
Day 22-25: GSTR-1 preview for the previous month. Compare with your usual filing. Reconcile any differences.
Day 26: File GSTR-1 via ERP (JSON download → GST portal upload). Or via your CA.
Day 27: Preview GSTR-3B. File.
Day 28: Hard cutover. Old ledger books archived. ERP is the only source of truth going forward.
Week 4 exit criteria: One month of GST filed successfully via ERP. No dual system.
Week 5: Advanced features
Day 29-30: Enable WhatsApp receipts + udhaar reminders.
Day 31: Add second/third branches if applicable. Sync stock.
Day 32: Enable AI voice billing (Hinglish). Train counter staff (5 minutes).
Day 33-35: Enable predictive reorder. Set reorder thresholds for top 50 products.
Week 5 exit criteria: WhatsApp, multi-branch, and AI features live.
Week 6: Optimize + measure
Day 36-40: Enable e-invoice (if turnover ≥ ₹5 Cr). Enable customer portal.
Day 41: Set up daily P&L dashboard on owner's phone.
Day 42: Re-measure the 3 KPIs from Day 1.
Week 6 exit criteria: All three KPIs improved. Owner reviews daily P&L on phone every evening.
Change management — the human side
The software is easy. The people are hard. Three principles:
Principle 1: Show, don't tell. In your Week 2 staff training, don't lecture — hand the phone to the cashier and let them create a bill in 60 seconds. They'll be sold.
Principle 2: Celebrate the first WhatsApp receipt. Take a screenshot of the first WhatsApp'd invoice, share in your staff group. Small wins compound.
Principle 3: The owner uses the ERP too. If the owner still asks the accountant 'what were today's sales?', staff don't take the ERP seriously. Open the dashboard yourself daily.
The role of the vendor
A good ERP vendor (SaathiX ERP included) offers: (a) free onboarding call, (b) WhatsApp support for the first 30 days, (c) data migration assistance, (d) staff training video library.
You should not need to pay a consultant for a single-shop or 2-branch implementation. If the vendor tries to sell you a ₹50,000 implementation service, that's a red flag.
For 5+ branch chains or complex manufacturers, a certified implementation partner may add value — ₹15,000-₹40,000 typical.
Real timeline benchmarks
Single shop, single owner: 1-2 weeks end-to-end.
Small chain (2-5 branches): 4-6 weeks.
Medium chain (5-15 branches): 8-12 weeks.
Manufacturer with BOM + job-work: 6-10 weeks.
Distribution business: 4-8 weeks.
The one thing to remember
ERP implementation is not a software project. It's a habit-change project. If you follow the 6-week playbook and hit each exit criteria, adoption sticks. If you skip weeks, adoption dies.
